Phase 1: Initial Audit & Opportunity Identification
Data Review and Loss Analysis: We begin by reviewing existing machine loss data at the client's site. If a formal data collection system is not in place, we will implement a downtime tracking system to gather crucial information. This data will be used to create a Pareto analysis of both chronic and sporadic losses.
Cost Overlay: We overlay maintenance labor and parts costs onto the breakdown data, correlating expenses with breakdown frequency to highlight the most financially impactful issues.
Proposal Development Following the initial audit, Kish Process will compile a comprehensive proposal for the client. This proposal will detail the total estimated waste identified at the site and outline a proposed plan for addressing the most significant chronic losses. The plan will suggest using simple or complex problem-solving methodologies as needed.
Phase 2: Implementation & Solution Delivery Upon client acceptance of the proposal
Develop Focused Problem Statements and form problem solving teams: Scope out specific problem statements and integrate daily and weekly loss measures into clients existing operational review structure. Establish baseline levels for machine level losses.
Map machine principle of operation to criminal components: With on site technical experts, dive into machine operation and material specifications to identify components or process inputs that cause downtime.
Standard Mapping: We map the intended frequency of cleaning, lubrication, and maintenance inspections for the components identified as critical for machine function.
On-Floor Validation: A critical step involves spending significant time on the production floor with operators and mechanics. This allows us to validate whether tasks are being completed according to established standards and identify any competency gaps related to tasks not being completed.
Gap Closure: Work with onsite technical team to restore criminal components to basic condition. “Clean, tight, and lubricated”
Competency Building: If standards are missing or competency gaps are discovered during on-floor validation, we will then develop tailored solutions to keep all critical components in basic condition.
